Black Friday is the day your operation takes several times the usual volume with no transition period – and every weakness in your logistics that normally goes unpunished costs the most on that day. The stock you declare in the campaign file is a commitment, cancellations for lack of goods hit your rating exactly when the account is under scrutiny, and a delayed shipment can eat more than the commission discount earned. Below is the operational plan: stock, FBE versus your own shipping, channel synchronisation and December returns.

Stock in the campaign file is a commitment

The Black Friday 2026 on eMAG campaign has no minimum stock requirement – but the number of units you enter in the campaign file has to be physically available on campaign day. It is not a sales forecast and not an „ambition level”. It is a declaration you will be held to in orders. Before you enter the number of units, check in the Black Friday calculator how many times more units than usual you have to sell for the campaign to pay off – that is the first reference point for your declaration.

That is why planning stock for Black Friday starts with purchasing decisions, not with the file:

  • Declare less than you have – a buffer between warehouse stock and your declaration absorbs counting errors, damage and sales from other channels. Entering a smaller number and delivering it in full is better than the other way round.
  • WOW is a separate purchasing league – the badge requires a minimum of 100 units per product (20 units above 5,000 RON). A hundred units of one SKU for a single day means an order with a production or delivery lead time – that decision is made in September, not in the last week of October.
  • Check Handling Time now – the campaign maximum is 6 days. If your offers show more because that is the real time it takes to source the goods, you need a change in logistics, not in a form field.

Cancellations and rating: why they hurt most at peak

Cancelling an order for lack of stock is one of the most damaging signals an account can send on eMAG – it degrades the very indicators the platform bases its seller assessment on. We break down how the rating works and which indicators really carry weight in a separate article on eMAG account rating.

On Black Friday this mechanism works with leverage. First, volume: with several times as many orders, the same percentage-wise „rare” slip will happen many times over in a single day. Second, timing: the account is under its heaviest load and closest attention exactly then – and the effects of a poor rating stretch across the weeks you enter with elevated post-season sales.

The most common sources of cancellations at peak are mundane and predictable: declared stock that was not there; the same unit sold twice across two channels; goods „in transit” that did not arrive before the campaign. Every one of them can be eliminated before 6 November – none of them can be fixed on 7 November.

FBE or your own shipping at peak

There is no single right answer, but there is an honest reckoning of the workload.

Area FBE (Fulfilment by eMAG) Your own shipping
Packing at peak Handled by the eMAG warehouse – your peak is absorbed by the platform’s infrastructure Handled by you – calculate real throughput: parcels per hour times hours worked, with no optimism
Preparation Goods must physically reach the warehouse before the campaign – eMAG announces intake windows in Seller Account and they can be tight ahead of peak. Plan the delivery weeks in advance, not days Packaging materials, label printing, extra hands – all ordered before campaign week starts
Courier Not your problem Arrange extra pickups in advance for the days after the campaign – a standard single daily pickup may not absorb the volume
Handling Time Met structurally A maximum of 6 days is the campaign entry condition; in practice what counts is the ability to ship next day at multiplied volume
Cost Fulfilment fees – factor them into your campaign margin up front A cost that only shows up in the bill for overtime, materials and errors – factor that in up front too

A practical rule: if your normal week finishes „just barely” – the parcel queue clears on the last day – then your own logistics will not hold on Black Friday, and it is worth moving part of the catalogue to FBE or narrowing the list of entered offers to what you can realistically pack. Entering fewer products and handling them without a hitch is a better result than broad participation that ends in cancellations.

Several channels, one warehouse: stock synchronisation

If you sell the same stock in parallel on eMAG, Trendyol and in your own shop, Black Friday is the day manual stock synchronisation stops existing – the difference between „I update every hour” and „I update in real time” means dozens of double-sold units at peak. We cover the topic separately in our article on cancelled orders and stock synchronisation across channels.

At campaign-plan level it comes down to three decisions: which channel has priority for shared stock on campaign day, whether you link stock levels automatically (we do such implementations as part of automation and OMS – from simple scripts to full integration), and if there will be no automation – by how much you lower the declared stock so the buffer covers the lag of manual synchronisation.

December: a plan for returns

The Black Friday balance does not close in November. Part of the campaign sales will come back – and the wave of returns arrives in December, exactly when you are still handling elevated Christmas traffic. Plan three things in advance: who physically receives and inspects returns in December, how quickly they go back on sale (a unit sitting in the „returns zone” until January is frozen cash) and how you book the corrections, so that January’s campaign balance is truthful. We come back to that last point in a separate article on analysing results after Black Friday.

Frequently asked questions

How much stock do I need to enter the Black Friday campaign?

The campaign has no minimum stock – you declare a number of units in the campaign file and you have to have it physically on campaign day. The minimum (100 units, or 20 units above 5,000 RON) applies exclusively to the WOW badge.

What happens if stock runs out during campaign day?

Sales for that offer simply stop – that is a scenario you can live with. The dangerous one is different: taking orders for units you do not have, because stock levels were out of sync or inflated in the declaration. That ends in cancellations, and those hit your account rating.

FBE or my own shipping – which is better for Black Friday?

FBE takes packing and couriers off your hands at peak, but requires delivering goods to the eMAG warehouse in advance – intake windows before the campaign can be tight. Your own shipping gives you control, but you have to calculate packing throughput realistically and arrange extra courier pickups. If you operate at the limit day to day, it will not hold at peak.

By when do goods have to reach the FBE warehouse before Black Friday?

eMAG announces the specific intake deadlines in Seller Account before the campaign and that is where you have to watch for them. A practical rule: plan the delivery weeks in advance, because intake windows fill up ahead of peak.

I sell on eMAG and Trendyol from one warehouse. How do I avoid double-selling?

Decide which channel has priority for shared stock, link stock levels automatically (an integration or a simple script), and if you synchronise manually – lower the declared stock by a buffer covering the update lag. At peak, manual hourly synchronisation is not enough.

How do I prepare for returns after Black Friday?

Plan the December operation in advance: who receives and inspects returns, how quickly goods go back on sale and how you book the corrections. The wave of returns comes in December, in parallel with the Christmas peak – with no plan, both happen at once and badly.

Take the next step

An operational bottleneck usually only becomes visible under load – and Black Friday is the worst possible moment to discover it. If you want to check how ready your account and operations are before the campaign, we do that as part of our eMAG account audit, and repetitive work – stock synchronisation, price updates, order handling – we can automate as part of OMS implementations. Write to us while purchasing and warehouse decisions can still be made.
